Engagement snapshot
- Mandate
- Turn supplier coordination from email operations into a controlled shared product surface.
- Timeline
- 16 weeks across forecasting, quality, and shipment workflows.
- Team shape
- Supply chain director, 1 PM, 3 engineers, and 6 buyer and supplier stakeholders.
The problem
Supply chain teams depended on email threads and spreadsheet trackers for supplier commitments, document exchange, and late change communication.
What we built
Built a supplier portal with forecast acknowledgements, document workflows, issue tracking, and role-based collaboration for buyers and suppliers.
Operating context
The manufacturer had good internal systems but weak collaboration at the supplier edge. Forecast changes, quality exceptions, and shipment timing all suffered because outside partners were working through inboxes and disconnected attachments.
Key constraints
- Suppliers varied widely in technical maturity and portal adoption readiness.
- The system had to fit around existing ERP data and document controls.
- Not every supplier needed the same workflow depth or permissions.
What we built
Shared forecast workspace
Created a controlled surface where suppliers could acknowledge, question, and update forecast commitments.
Document and issue workflow
Centralized quality documents, shipment attachments, and issue resolution trails in one place.
Partner-aware permissions
Handled differing supplier roles and visibility needs without multiplying systems.
Delivery path
Process scoping
Separated high-volume supplier interactions from rare edge cases so phase one stayed practical.
Supplier cohort rollout
Launched first with strategic suppliers and used observed behavior to tune required fields and notification logic.
Operational expansion
Extended into quality and shipment workflows once forecast acknowledgement behavior stabilized.
Why it mattered
The portal gave the manufacturer a shared operating layer with suppliers instead of a better email inbox. Visibility improved because commitments, changes, and exceptions all became stateful and traceable.
Implementation notes
- Supplier product adoption improves when each action is tied to their real workload, not the buyer internal reporting need.
- Portal projects fail when they try to solve every supplier interaction at once.
- Visibility gains came from structured acknowledgement and issue states more than from analytics.
